The evidence packet a pilot needs before release
A demo and a successful test are different from an operational handover.

Make the release decision answerable
An illustrative internal assistant performs well in a presentation. The owner still needs to know which inputs were tested, which exceptions remain, and who will respond after launch. Assemble a release packet before expanding usage. A concise set of verifiable records is more useful than a long slide deck saying the pilot was successful.
Include more than model scores
Include the scoped workflow, baseline, test-set description, observed failures, review effort, and unresolved risks. Name the version of prompts, retrieval sources, and connectors used. Test results without configuration identifiers cannot reliably support a later rollback or comparison. Keep confidential samples in controlled storage and link to them rather than distributing them in the packet.
Workflow at a glance
Test the fallback as a workflow
Ask an uninvolved staff member to follow the operating instructions when the model service is unavailable. Can they identify affected work, stop new actions, and continue manually? Define what happens to queued requests when service returns. A fallback that exists only in a document has not demonstrated that the business can keep working.
Record acceptance and remaining limits
The accountable owner should accept a defined scope, not an undefined promise of AI capability. Document support hours, escalation, and conditions that trigger reassessment. Release gradually and review real exceptions. Lifecycle guidance is a design reference; actual acceptance depends on the organization’s evidence and responsibilities, not a vendor checklist alone.
A practical next step
Give the release packet to someone who did not build the workflow. Ask them to identify the approved version, pause processing, and explain the support route. Treat missing instructions as release issues. Confirm remaining limits with the business owner so delivery staff and operators do not assume the other side is watching every request.
