The full cost of a small-business AI workflow
Look beyond the monthly model bill to understand sustainable delivery.

Build an activity ledger
A useful cost estimate lists work, not just products. Include discovery, data preparation, permissions, integration, testing, training, monitoring, and changes. For each activity, note who does it and whether it is one-time or recurring. OECD adoption research identifies finance and capability constraints; our recommendation is to expose those constraints at workflow level before they become hidden obligations for the owner.
Price exceptions explicitly
An illustrative intake automation may work well for common requests yet need staff attention for malformed attachments or missing consent. Estimate how often exceptions occur and how long resolution takes. Add the cost of finding an incident, not only fixing it. A solution that fails quietly can consume more management time than a solution that clearly stops and routes work back to a person.
Workflow at a glance
Separate usage from ownership
Model fees, software licenses, and infrastructure charges are only direct operating inputs. Someone also owns credentials, vendor changes, access reviews, backups, and user questions. Assign a replacement-cost value to founder time instead of treating it as free. Discuss which responsibilities a vendor covers and which remain with the customer, especially when a low monthly price depends on strict support limits.
Model lean and difficult months
Prepare a normal month and a difficult month with more review, failures, or changes. Ask whether the expected business benefit still exceeds the full cost. Do not treat a difficult-month scenario as a prediction; it is a way to discover fragile assumptions. Choose a small implementation whose economics remain understandable, then refine the estimate with actual delivery hours rather than platform-level promises.
Review a sample operating month
Choose a sample month and list every contact with the workflow: new user setup, access removal, failed inputs, changed forms, and questions. Price the work using realistic responsible roles. Then compare it with the planned support allowance. The purpose is not precision before launch; it is to discover responsibilities that the estimate forgot and to negotiate boundaries while changes are still inexpensive.
