Start an agent pilot with useful read-only work

Read-only scope can reveal data and usability problems before introducing external side effects.

Read-only should still solve something

An illustrative operations team wants an agent to update every delayed order automatically. Before enabling writes, ask it to produce an authorized exception list with source references and a suggested next step. This can reveal missing identifiers, inconsistent status meanings, and whether staff find the output useful. Read-only is not a permanent business model requirement; it is a way to learn without immediately creating changes in downstream systems.

Read access is still sensitive

A read-only connector can expose confidential documents or reveal relationships across customers. Apply least privilege to records and fields, not just to HTTP verbs. AWS IAM best-practice material provides relevant access-control context. Our proposed pilot excludes unnecessary sensitive fields, validates tenant scope, and uses an approved document set. Do not label an agent safe merely because it cannot press a delete button.

Define the bridge to action

Record which suggestions staff accepted, corrected, or rejected and why. Only consider a write tool after its intent, parameters, owner, and confirmation mechanism are clear. The first action might be creating an internal draft, not sending a customer message. Add one capability at a time and repeat authorization and failure tests. A high acceptance rate for summaries is not evidence that autonomous business updates will be reliable.

Set a useful exit criterion

Agree what the pilot must show: staff can locate the original record, detect a bad suggestion, and complete the task with less total effort after review. If the output adds another screen without reducing work, improve or stop it. Read-only pilots still incur access setup and maintenance costs. Their value is controlled evidence about workflow fit, not the comforting label itself.

Use a suggested-action queue

Let the read-only agent place proposals with evidence in a review queue. Staff act through their existing authorized system. Comparing proposed and actual decisions exposes parameters needing stronger checks and reveals review burden. Low adoption is a reason to investigate workflow fit, not to activate write access automatically.
